Pre-Deal Clarity

The capacity read taken before the money moved.

Five groups read seven weeks before signature. The constraint was already there.

The read was fielded across three weeks in November 2025 and delivered to the deal team on 24 November. It produced eight recommendations, all dated before close. One was delivered on time. Two arrived late. One was declined. Two were never started. One was deferred behind another workstream and came back eight months later.

No Momentum Decision is published on a pre-close reading. There was no engagement yet whose intensity needed setting.

Transaction named

Partners were signatories. The instrument named the transaction and asked about it directly.

A group split down the middle, and the split runs on years to runway rather than on anything the deal team was looking at.

Transaction undisclosed

A confidential deal is not disclosable to staff, so these groups answered a culture and engagement survey run by their own managing partner. Nobody was asked about a transaction.

What the read recommended

Eight actions, all dated before close. A diagnostic that only reports findings is a report. What makes it an instrument is what happens to the recommendation.

Name the partnership path for the 58 directors in writing, from the acquirer, before close

Elena Marchetti

Deferred on 19 December 2025. Admission economics could not be set until the waterfall settled, so the question went to the compensation workstream with a return date of month six. The sequencing was rational, minuted, and defensible. It returned on schedule on 15 July and the decision lands at the October partner meeting. Motivation in this group fell from 44 to 31 across the intervening period, which is what eleven months of defensible sequencing cost.

Complete

Publish a written position on whether headcount reduction is an objective of the migration

Tom Kilbride

Delivered 12 June 2026 against a due date of 9 January 2026

Delivered at month five. The position itself was never in doubt inside the platform. Writing it down was the action, and the five month gap is the finding.

Declined

Hold integration milestones outside the first post-close busy season

Priya Raghunathan

The synergy capture timetable committed to lenders at signing places migration milestones inside the first quarter of 2026. Moving them would have required a lender conversation before the ink was dry on the purchase agreement. Considered and not taken, for a reason that is on paper and that any operating partner would recognise.

Not started

Document the busy season surge capacity held by firm operations before transfer scope closes

Karen Whitlock

Nobody refused this and nobody picked it up. The work it described had no job title, so it had no owner to assign it to. Nine months past due at the as-at date, with the next busy season opening on 12 January.

Complete

Issue a schedule naming what stays in Boston, what moves to Charlotte, and what moves to the delivery centre

Priya Raghunathan

Delivered 8 May 2026 against a due date of 15 January 2026

Four months late and it still moved Intention from 38 to 64 in a single cycle. This row is the argument for acting early, stated as a number rather than as a claim.

15 January 2026

Not started

Brief the delivery team on escalation authority and review expectations before first work transfers

Angela Ruiz-Sato

The owner is in Boston. Work transferred on 6 July without it. Three of the four unscored embodiment rows on the delivery centre trace to this single action not being taken.

3 April 2026

Complete

Confirm independence and data residency clearance for delivery centre access to client files

Frances Delahunt

Delivered on the due date.

Delivered on the due date, ahead of first transfer. The only pre-deal recommendation completed on time, and it belongs to the group that reads BUILD at every cycle.

In progress

Establish reviewer development for the 58 directors covering cross-site review

Angela Ruiz-Sato

Six months past due. The gap type is SKILL and the readiness is red. Reviewing work from someone two desks away and reviewing work from someone in another country on a night shift are not the same skill, and nobody in this group has been taught the second one.
